How I'd Build an Agency From Scratch in 2026

Jake Setterlun breaks down launching a niche agency targeting dental and medical clinics in 2026. You need at least $2,000 ad budget over 30-60 days, a landing page with a headline guarantee, and GoHighLevel to capture and schedule leads. The model promises 5-10 new implant patients per month and repeats the same playbook across clients.

In this video today, we're going to be pulling back the curtain and I'm going to be showing you a raw one-to-one conversation that I had with one of our members inside of our community of over 4,000 agency owners, online experts, coaches, consultants, SaaS owners that are currently scaling their businesses and their offers to $100K months. This is a one-to-one conversation. I have these every single week with members inside of the community, and I want to show you a little snippet of what these look like. Enjoy. Yeah, I was, I was gonna say, to me, like, being, being hooked on construction and on clinics, it is definitely like a little bit far apart. But if I'm you and I'm like, okay, which one do I take into a US market? Um, as long as you feel confident that clinics is, is the move and you can get them results and you have results that are proven that you can advertise, I would Rebrand and not, maybe not rebrand, but like really hyperfocus in on that is all we do. That is, you know, what we're, we're going to specialize in is clinics. And then ideally even like 1 or 2 services inside of that clinic space. I think you said implants.
Mm-hmm.
And then like kind of directing you into, you know, building out the infrastructure. Have you looked at the Inside the Classroom, the systems? section that we have?
Yes, one second. I have looked into some of them, but you know, Jake, to be honest, I came here, I told myself, oh, a lot of knowledge, a lot of knowledge. Is this guy crazy to give that much for 17 likes? And I know that this is type of funnel, but I thought like, this is so much value. Like, how am I gonna like go through every course and Like, but if I, if I need to like give my question to you, it's like, how would you start a profitable agency? Because you have started like how many, 8 agencies? Yeah. If you were in my boots, like how would you start an agency right now?
That's a fair question. So let me ask you this. Do you have money to play with? Not to pay me, to pay Facebook. Do you have money to run ads?
Yes.
Okay. How much do you— okay, you don't have to tell me. Do you have at least $2,000 that you could spend trying to make Facebook ads work?
I think yes.
Or over, let's just say over a 30 to 60 day period.
Okay.
I would, I would look at everything that I'm currently doing in terms of my full operations. Again, I, this is me just telling you exactly what I would do. I would start to shift all of my branding towards just clinics, specifically talking about what I'm gonna be bringing that clinic. So let's use the example as implants. We help, you know, clinics generate 5 to 10 new implant patients every single month, dental implants, whatever.
Mm-hmm.
I would change all of my branding. First thing I do is change all my branding on my website towards that just to be like this core home base where I have all of my information. I would then from there take that and make a sales presentation that's very visual with an offer that is only selling that specific outcome with the offer stack or, you know, the deliverables of like step 1, step 2, step 3, step 4. Again, that's where the offer code and everything that we have comes into play where it's like, okay, I am gonna deliver on this, whether it's content, ads, whatever it might be, backend systems. Um, we are gonna deliver this to somebody that gets them that result of 10+, you know, implant patients every single month. Um, I'm then gonna have that sales presentation. From there, the last thing I'm gonna do is make a landing page. This is the $25 mil call funnel training that we have, the ads training. And I'm gonna make an, uh, a landing page that the end goal is that I'm gonna run ads to, that's gonna book me appointments to sell my service. So. That landing page is going to say something along the lines of, we help dental practices or clinics or whatever generate 10 new dental implant patients every single month, guaranteed, you know, or you don't pay, whatever.
This is the bottom of the funnel. What, like—
This is a— it is, I guess, technically bottom of funnel if you want to speak in those terms. I like to call it bucket 1 and bucket 2, which is people that are product aware. So they're currently shopping or have bought other things. Um, or they're solution, solution aware. So I guess that's technically solution, problem solution, same thing. Um, I'm not, I'm not trying to educate somebody on, hey, this is why you need to work with me. I'm looking for people that are wanting to work with a marketing company and pay somebody to help them get more, more patients in the door. Um, and then, you know, from that, so now I have a, a website that's kind of my home base.
Sales presentation.
I have a landing page. I'm gonna start running ads into that landing page. The leads that come in, they're gonna gimme a name, phone, email, and then they're gonna book an appointment. Contact info and appointments are gonna go into GoHighLevel. So you can grab our GoHighLevel account. You got all your automations, all that stuff. And then, uh, this is where AutoOps comes into play. Um, my signup process is I have my agreement page. The agreement page gets signed, it goes to the checkout, the checkout gets set up, that goes to an onboarding, onboarding gets booked, it goes to an onboarding form. And then if you want, after the onboarding form, you could do an onboarding video. They watch that, they get on an onboarding call. Uh, I set them up with, you know, if you're doing GoHighLevel, Facebook ads, whatever you need from the client on the onboarding call, that's gonna go into some kind of backend system. Again, you could use GoHighLevel, you could do Monday, you could custom code it. But then inside of there, that becomes my client management system where I'm managing all my clients. And then I have tasks on exactly what needs to happen for that client on a monthly basis. And I'm either doing a monthly check-in with that client on an actual call, or I'm sending periodic weekly, biweekly reports to that client to, you know, for the management, making sure that everything's okay. Um, I mean, that, that's like, that's, that's it. If you can execute on every one of those pillars that I said, like, that you have a scalable agency, and then it's just rinse and repeat. Get people to book appointments, take the sales calls, close the clients, fulfill on the product.
Okay, so you're telling me like to build a cool offer like the, the, the one you said?
Yes.
I'll build a website like a home base where people can find me, build a Uh, a pitch deck, pitch deck, something like, okay, pitch deck, uh, offer, like, actually, uh, and then the, the, the landing page, uh, the cold funnel, uh, does it not need to have a VSL? Like, no.
Um, so yeah, so that's— I'm gonna point just back to the classroom just because that's, um, just what I'm used to pointing back to. So Inside of here in the the ads section, six. So in if you get our GoHighLevel account or you know you grab our snapshot either works or you can just go on AI. I can show you Spark. This is the the funnel that you're gonna want. And it's basically just, hey, this is a headline guarantee. You come through here, you answer these questions, and then it goes to get their name, phone, email. So this is built with AI.
Mm-hmm.
Um, you can, again, same thing in here. We have our template where you can just do it in GoHighLevel as well. I do think AI looks better. Um, but then, I mean, that's pretty much, that's pretty much it for the, the funnel. Yeah. So after, after the funnel, they enter name, phone, email. After that, they then go to a calendar. They book the appointment with you. You could put a VSL on there. I recommend not doing it until you, you know, get some traffic and you know exactly what they need. So don't, just don't worry about that now. And then yeah, they book an appointment, use the GoHighLevel widget. You can use AI and hook that up and book the appointments and In HighLevel, you could custom code it in AI. Um, depends really what you're comfortable with. And then after they take, you know, appointment, uh, after they book the appointment, you should have reminders. Again, if you use GoHighLevel, we have all the reminders, uh, in the snapshot or in the account. Um, I mean, that's, that's like 90%. There, there's some in-between stuff that you can do for tweaking, but like, that's, that's 90, 95% of, of the actual system. Mm-hmm.
