The Secret Influences Behind 'Authentic' Leadership

A short teaching-style YouTube talk by Dr. Cara arguing that struggles with "authentic leadership" stem from an unrecognized polarity between internal identity/integrity and external approval. She names three common "traps" (achievement, rehearsal/addiction, and the authenticity paradox), uses a personal anecdote to illustrate intrinsic worth, and offers a polarity framework plus three practical tools (polarity map, somatic check, worth declaration) to help leaders navigate authenticity as a tension rather than a problem to solve.

What if your struggle with authentic leadership isn't about technique, it's about attention that you have never been taught to name? Let me tell you a secret. There's a hidden force that drives whether you leave from truth or performance. Pulling your strings and no one is really talking about is called a polarity. Today we are going to name the one that has been messing with your authenticity and your self wor. If you don't understand how this drives your authenticity as a leader, you will keep exhausting yourself trying to choose who to be when the real power is in knowing how to hold both. On Mindset Monday, we talked about the shift from performing authenticity to embodying it. How real leadership present doesn't come from oversharing or being perfectly polished, but from leading with alignment. We introduce the authenticity paradox. That moment when trying to seem genuine becomes a performance of its own. And today we are taking it deeper. Because here is the truth. That mindset shift isn't sustainable unless you understand the polarity that drives it. Before we get to that, let me name three traps that sneak up on leaders who haven't learned to navigate this polarity. The achievement trap. Thinking that your worth comes from what you've accomplished instead of who you are. You know this one? If you've ever skipped celebrating a big win because you were already thinking, what's next? I have been there. No gold stars equals no confidence. Like I had to keep collecting evidence to feel legitimate approval. Addiction. You rehearse conversations not to be clear but to avoid discomfort or disapproval. If you've ever written an email 11 times and still hit send with your eyes closed. Welcome to the club. The authenticity paradox. You're trying so hard to be effortlessly real that it starts to feel fake because you are curating authenticity. And it. Well, it's exhausting. Let me tell you something, that's a little bananas. The younger me could not stand avocados. I mean, think about it. The texture, weird taste, and the appearance. Honestly, I just couldn't. I dislike them so much that my daughter was born with an actual avocado allergy. Coincidence? Maybe. But still wild, right? Here's what I find to be even more interesting. People did not go out and stop buying avocados because I didn't like them. You know, the market didn't crash on the value of an avocado. And avocado toast definitely didn't disappear from the brunch menus. Actually, their value remained pretty unchanged, by my opinion. So let's bring it on forward to today. It's kind of embarrassing to me, but I actually love avocados. They're now one of my favorite foods and I'm gonna tell you, I love a good guac. But people did not go out and start buying avocados by the loads. Because I now love them. Their worth continued to remain constant and independent of my judgment and preferences. Just as the value of an avocado is not determined by someone else's opinion or taste, neither is yours. Your worth as a leader, your worth as a human being is intrinsic. It exists whether someone applauds you or ignores you, whether you nailed that presentation or whether you stumbled through it. We don't truly know our worth and we're not standing 10 toes down in our value. We start connecting to the wrong things. External validation, opinions, expectations, material things. As Brene Brown puts it, we start hustling for our worthiness. We start what I call clinging to control, trying to prove our worth and our value by perfecting our image, overachieving over pleasing and ultimately overextending ourselves. This is exhausting. And worse, it disconnects us from our true power. I started to understand what I now teach worth It's a polarity. It's not something you earn. It's something you hold between two truths who you are inside and how you are perceived outside. It's not an either or. It is a both and and. A polarity isn't a problem to solve. It is a tension that you navigate, like breathing. You don't pick inhaling or exhaling. You need both. Leadership polarities show up as stability and change, competence and warmth, direct and empower, confidence and humility. We rarely name the one that quietly determines how real we feel as leaders is identity, integrity and external approval. It is at the root of so many struggles with self, trust and authenticity. Most leaders feel stuck between over disclosure and perfectionism, but that's because they don't realize authenticity itself is a polarity. You are constantly navigating who you are inside, how you're perceived outside, and what the moment calls for. You are not inauthentic for adapting. You are inauthentic when you abandon the values that you hold to fit a role. Here's what I learned as a certified KPI practitioner and KPI stands for Key Polarity Index. When you over identify with one pole, like always being strong are always being liked, you start shrinking your leadership. I chose this work because I believe it fills a major gap in leadership development. Leaders are often taught to pick a style when the truth is we're navigating tensions. Every day. Most of those tensions are stored in the subconscious until we learn to name them. You don't solve a polarity, you navigate it. That is what we call the third way. Lead with confidence and humility. You can offer vulnerability and also be strong. You can be strategic and you can be transparent. Research shows that leaders who master polarity navigation have 29% higher team engagement. They are more resilient, more innovative and less burned out. It is not about being perfect, it is about being centered. I've dropped some trusted polarity tools in the description. If you want to explore more, here are three tools to help you lead from authenticity not performance. In the resources you will find a polarity map. This will help you identify your tension, for example your image versus your identity. It will also give you an opportunity to reflect what do I value? What do I avoid? It will help you to sketch out your third way. How do you navigate the polarity so that you're getting the benefits of both? The second resource Somatic Check. This is where you're noticing what is going on in your body. What do you feel? Is your body bracing or is it grounded? Before you respond, pay attention to your body and do your body check. That is going to support you in navigating from your true authentic self. The third is your worth declaration. You have to say to yourself what is your worth? So say it. My worth is not on trial. I can be real and intentional.
