Current Treatment Menu

Amy Guy shows nail technicians how to audit their service menu with a treatment calculator to spot which services make money and which lose it. She walks through pricing, service length, hourly income, and enjoyment ratings to decide what to keep, cut, or fix. Gel polish at the wrong price can tank your hourly rate.

So while we're in the process of calculating your existing business reality, what we also want to look at is your current treatment menu. Because your reality is hiding in your menu. And ultimately the income that you are getting right now is down to the treatments that you're providing and the price that you are charging for those treatments. So we are going to use this to create a list of all of the treatments that you're currently offering within your business. We're then going to use the treatment calculator to work out how much profit you are currently making on each of those services. So this is going to give you a good indication of where the leaks are in your bucket, so to speak. So which of your services are bringing you the most profit, but which of them you might be losing money on by not charging correctly right now? And then what we're going to do together is give each of the treatments an enjoyment rating. So if there's any treatments that you are currently carrying out right now, where when you look in your diary at the beginning of the day and you see that you've got somebody in for that treatment, you're thinking, oh no, I really can't be bothered doing that today, or I really don't enjoy doing that, or I can't wait to get that over with, then it will be a low enjoyment level. But those treatments that you really look forward to, or you feel like you are the most good at, or it is your niche, then you will put a high level of enjoyment for those treatments and then what we can do after that is based on all of these things, based on profitability, based on enjoyment level. We can then make a decision as to whether or not we want to keep those on our treatment menu or, or remove them. Now. The process of removing something from your treatment menu is actually not as difficult as what it might feel like upon hearing that. And sometimes it is important to remove treatments from your menu in order to, number one, make sure that energetically you feel good when you go into work, you enjoy the treatments that you're offering, because if you enjoy the treatments, your clients are going to enjoy the treatments, and also to make sure that you are running a profitable business. So there may be some treatments on there that you feel you just can't make them profitable, that clients aren't asking for them very often, or you just feel like they shouldn't be on your menu. It doesn't matter what they are. We can always look at ways to remove them from your menu to turn your business into more of a niche Service where you maybe only offer one or two things. It's so common as nail techs for us to feel like we need to offer every treatment that is out there, but actually we don't. We just need to offer the treatments that we're really good at and the treatments that the most profitable for our business because that's what's going to lead us to growth and success. So let's fill this in together and I'm going to complete it as if I am the nail tech from before who is renting a space in a salon. So you're going to start off at the top here with the treatment calculator. And this is just something you use alongside filling this in and I will show you that now. So let's imagine we're going to start off with your gel polish as a service. Then we'll do build a gel and then we might do gel builder gel with nail art. So you're just going to list everything that you offer down here and then you are going to list the current price, the length of service and the hourly income without deducting any of the costs and things like that. And you can use your treatment calculator to help you do that. So let's say the cost of your gel polish service is £35 and, or let's say 30 for this one and the length of the service is 11 hour. Then it just tells you nice and clean that your hourly income is £30 before we deduct anything. So you can pop that in here now. So the current price is 30 pounds. You'll end up your service is one hour and your hourly income is 30. Then you can pop in your enjoyment level. So you can do this out of five. So let's say I absolutely love doing gel polish. It's my favorite treatment. So we're going to give it a five and we're going to say we're going to keep that because we love it. Now, next one we're going to do is build a gel. So let's use the calculator to help us here. So let's say we charge 35 pound for builder gel and it takes us an hour and a half. Now when it comes to your time, then you can use this key here to know what numbers to enter in the spreadsheet. So for example, one hour equals one, but 45 minutes doesn't equal 0.45, it equals 0.75. So it's, it's like three quarters of the one hour. So say for example if this is going to take you an hour and a half, you're not going to add 1.3 for 1 hour 30, you're going to do 1.5 because it takes an hour and a half. And that's what it says on the key. So based on the fact that you are charging 35 pounds, it takes you an hour and a half to complete that service, then your hourly income would be £23 33. So you're going to add that in here, £35 an hour and a half, and your hourly income is £23.33. So you can see straight away that just by doing a builder gel treatment, our hourly income has dropped by nearly seven pounds purely because we are not pricing correctly. And you can see why we're not pricing correctly because it takes us half an hour longer. So another half of what it took for us to do gel polish. But we're only charging an extra £5 for the hour. So it's significant reduce, significantly reduces our overall hourly income. Okay, so we're gonna say we still love doing builder gel. Maybe we'll give that a four. And right now we're not sure if we're going to keep our cancellator. We'll keep it here as blank and then let's move on to builder gel with nail art. So let's say we charge £40 for this and it takes us two hours. Then it's dropped our hourly income right down to 20 pounds. So we're going to pop them details in here, two hours, 20 pounds. And actually, you might be sitting here right now going, wow, I didn't realize that the difference between me doing builder gel with nail art and gel polish is actually a whole £10 an hour. And to be honest, I actually don't really love doing nail art. It's something that I did during lockdown, maybe when I had loads of time. I started practicing and it was quite fun at the time. But now my niche is more luxury treatments and prescriptive manicures. I don't actually love sitting there for hours drawing stars. Obviously, this might not be the case. I'm just using this as an example. So not only is it our most. Our least enjoyable treatment, let's say it's a 2, but it's also our least profitable treatment. So actually I'm considering canceling that from my treatment menu. And all that would do is mean that we would no longer offer nail art. But it doesn't matter too much anyway, because in the length of time that we do one builder gel with nail art, which is two hours, we could have two gel polish customers in which will bring us 60 pounds instead of 20. So can you see now, all of a sudden we've completely increased our profitability by focusing on our most profitable services. Now the ideal situation would be instead of removing things from your treatment menu, if you enjoy them, then you would need to look at ways that you can make them profitable by either looking at the length of time it's taken yet. So is there anything that you could take out of that service? So let's say you're doing a ten minute consultation beforehand. Could you do that consultation as an E consultation instead and the client does it when they're sat in the waiting area, or they do it on online instead, or do it on your website before they come and straight away we've took 10 minutes away from that consultation? Or are you currently prepping manually? And is there a way that you could maybe invest in your business, go on an E file course and change your prep to E file so that instead you can try and reduce your timings and therefore increase your profitability without having to massively increase the price of that treatment. So there's ways that you can play about with this if you enjoy it, to increase the profitability level when you are considering having to do a price increase. But essentially if it's something you don't enjoy, then it's something for you to also consider should you continue doing it. Remember, you do not need to be the nail technician for everyone, you just need to be the nail technician for your ideal clients. So you also want to consider what your niche is, what type of brand you're building, what your ideal clients value, and which of those treatments actually provide that, and which treatments are just clogging up your treatment menu and don't actually need to be there.
