EP198: Building and Leading Teams That Go the Distance with the Enneagram
2 Dec 2021 · 26 min
Host Tracy O'Malley (Leadership Formula podcast) explains how the Enneagram can be used to build sustainable, high-performing teams by matching people to roles, improving communication, reducing turnover, and encouraging growth. She describes workshop options (group typing + 2-hour workshop, leader pre-brief/debrief, and deep-dive one-on-ones), illustrates with a healthcare client and her own network-marketing organization, and emphasizes starting with self-typing and learning how each type moves under stress and in growth. She gives concrete results from her work (see answers) and ends with contact/CTA for booking workshops.

Welcome to the Leadership Formula podcast, where you will learn the secret sauce behind achieving massive success. I'm your host, Tracy o', Malley, multimillion dollar entrepreneur, your Enneagram expert, master performance coach, and mom to millennials. Do you want deep, meaningful relationships to wake up every day with purpose and make money doing something you love? Well, you've landed in the right place. Every week, I will teach you how to get exactly what you want in life by strengthening your emotional intelligence. Using a combination of the Enneagram framework, live life coaching sessions, and real talk from yours truly. It's time to transform yourself into the ultimate leader of your life. Let's do this thing.
Hello. We have all heard the phrase, teamwork makes the dream work. And I know some of you that listen to me are a little bit of a lone wolf like yours truly. However, in order to do what we're here to do in this world, we are not meant to do it alone. And it will take a team. Because.
You know, if you've been following along and learning about the Enneagram, you know, each Enneagram type has its very unique gifts and superpowers, and we all have our downfalls. And if you realize that, if you're trying to lean into gifts that aren't necessarily yours, it makes it a lot harder. You burn out a lot faster, you get frustrated, and it's not sustainable. So today I wanted to talk about building strong, powerful, sustainable, beautiful teams using the framework of the Enneagram. And a lot of my work this last year and a half has been with teams, organizations, businesses, masterminds, group coaching programs for other people. You know, when you know how everybody that you're working with is motivated and what their biggest fears are, you're able to move the needle a lot faster. Whether it's the organization, if you are leading a person that is a client of yours, or even if you're a parent or a partner in a household, you know, really knowing what is at the inner drive of the people that you love and lead makes all the difference in the world. And, you know, I've been working with some, you know, Fortune 100 companies lately, and they're bringing me in at the executive level. Right. Because it always leads from the top down. You know, speed of leader is the speed of the pack. If you know there's a problem in an organization, you always go to the top because it does have a ripple effect from the top down, whether it's in your household or in a business. And I love when people that are in charge of Leadership, teams and organizations take that responsibility seriously. I know I do. In my household, in my businesses, in my relationships, I take the responsibility and honor of that privilege very, very seriously. That's why I'm constantly working on myself. I've been at this for 22 years in this personal growth and development space. You know, for the first 12, I kind of floundered in it, but the last 10 have been incredible. And you know, when you're able to do that and lead yourself effectively and elegantly, then you are able to really, really do it for other people and help other people do it too. And I get asked a lot about, you know, what this looks like with teams and organizations. And I know many of you are listening right now and you have people that come to your mind when I'm talking about this and, you know, people that you really know you can help or that you love and you want to know how to do it best, right? And the number one thing I will tell everyone is start with yourself, okay? Doing individual typing sessions has been one of the most powerful things. And usually in those typing sessions, I'll get somebody say, hey, I want my wife or my husband or, you know, my co worker to take this. And I usually will say, listen, I get it because it's like you understand the super unlocked powers in understanding this about yourself, but in order for other people to be on board with it, you need to start kind of living that. And I encourage people don't like bark down their throats about the enneagram, right? Because then they may not want to do it. You got to walk that talk is what I say. So usually once they start walking that talk, then the curiosity gets piqued within the teams, organizations, families, marriages, you name it. But how I've seen this work in teams beautifully is it definitely allows you to nip conflict in the bud. Everybody in the team and organization starts to feel seen, heard and understood, whether they are at the top or middle or, you know, an employee. When everybody feels seen, heard and understood, we're able to move the needle faster. As an organization, you can move stronger and faster. There's a lot less turnover when people feel like they're part of the bigger picture and not just a time clock puncher. This will also, if you are somebody that onboards people, you know how grueling that can be and how much time that takes and the cost for an organization or business that onboarding is. And there's nothing worse than getting somebody onboarded and then, you know, a week later they no call no show. And quite honestly, the reason people no call and no show is because they don't feel like they're part of the bigger picture. They don't feel seen, heard and understood. And so when we can kind of start this now and really have the entire team on board and letting everyone in know this is a way for us to encourage each other and lift each other up and lean into your gifts. Right. Having the right people in the right position where their strengths can shine builds confidence and has everybody working at their highest, highest level. I've been working with a team that they're in the healthcare industry, which very, very challenging right now. And they're in a state where the restrictions are next level, let's just put it that way. And the team leader, the owner of the practice is definitely raising their hand and saying, I want to empower everyone. I want everybody to feel like they're part of the bigger picture. I want to hire the right people so that we have the right support in place. And when we were unpacking the team as stood, we realized very quickly where the gap was. Now every person that worked for that organization is an incredible human being with the willingness to do the work. However, the staff, the way it was, there were missing gaps in productivity in an area they really, really needed. So in helping the team leader to hire the right people to let them know what to look for, to give them questions to ask in the interview process, to help them build a questionnaire for the hiring process will allow that leader with very limited time and resources to. It keeps them from spending time on the things that don't matter. Right. It doesn't mean that the people that come along aren't great people. But you know, when you are talking about running an organization, a business, having the right people for the job required is so, so important. And so often many of you guys just pick people that think like you and talk like you and are really co. But that's not going to help the greater picture. Yeah, you might like each other, but you know, we're, we're running businesses here. And it is definitely true that when people are in the right position where their gifts can shine and they're not necessarily asked to do things that aren't their strengths. You don't have to waste so much time when you can create better communication with the people that you are leading and talking with and you know, when you're talking about people that deal with your customers every day.
Handling communication is everything. Communication is everything in every aspect of life in your homes. In your businesses and when we can communicate with each other not in a way that maybe just works for you. This is, this was my biggest aha moment 10 years ago is, you know, I thought I was a pretty, pretty good communicator and I was. If you were like me. Well, in unpacking the enneagram and understanding that, I realized that I only spoke very effectively to 1/9 of the people. Right, 1/9. And that's not very effective. And that's. And it no wonder I was having conflict and no wonder I felt energetically bankrupt all the time. And when I Learned the other 8 languages so to speak and could recognize who was in front of me and how to speak life into them instead of tearing them down unintentionally, everything started to move a lot faster. And you know what else that does that creates credibility and trust. And when you're talking about the world that we live in today, you know, there's so much crap out there and there's so much of this what have you done for me lately? And so much of what's in it for me kind of energy and attitude that if you can build credibility and trust with the people that you lead and that you love, I think that we can all make a big difference in our businesses, in our homes, in the world, quite honestly. So what does having a team workshop look like for you? Well, I have a few different options. There are ways that I can type your entire organization and do kind of like a group little workshop, like a two hour group workshop where I will reveal who's in the organization.
How certain people operate, what really motivates them, what things that they're great at, and how you can lean into their gifts. I do live Q and A within that workshop. It's a beautiful, beautiful thing. And I do that for all sorts of different teams. Network marketing teams, mastermind groups, business coaching groups that you lead all sorts of really cool organizations. I also do a little bit more in depth where I work with the team leader more directly. Instead of it just being like a workshop, there's like a pre brief with the team leader, there's the two hour workshop and then there's a debrief with the team leader. And this really allows me to consult at a higher level, especially guiding that leader on how to bring out the best in you and everybody that works together as a team. And then there's the next level where I do in depth deep dive one on ones with every person in the organization. You know, and this could be three people this could be two people. This could be 25 people. I mean, I've done businesses and teams as large as over 125 before, and it's pretty, pretty powerful. But what are the benefits of doing a team kind of workshop with the leader or just the workshop itself? Well, we can uncover the team values. This is how you get to know each other better. And again, when we feel like people know who we are, it's a lot easier to show up as our authentic self. Having better communication will allow a lot less drama, a lot less wasted time, less conflict. Like I said, this will allow the team leaders to learn how to resolve conflicts more effectively and efficiently without as much like, wreckage left behind. Each one of the participants can learn more about their unique talents and how to nurture them and how to maybe not dim their light as much as they might have used to, might have done before. Different departments will increase their overall performance. This definitely helps you increase profits, productivity, the feeling of purpose in what they do. It definitely lifts culture. It's amazing. Team leaders learn to create a better work environment and that culture. Like I said, teams increase their ability to get results with little or no management authority. Now, this is amazing. When you aren't micromanaging your people and you don't have to. Now, I know there's a few of you out there that really enjoy that part. And when I can kind of help you pull back a little bit and allow teams to have more autonomy and feel like they're not being watched like Big Brother all the time, this will free up the leader to be more of a visionary and innovator, which is what grows businesses to the next level. Right. If we're just in the management process all the time, nobody's growing. You're just kind of getting by day to day. Right? Team leaders can learn what motivates each person on their team. And this, this is probably my favorite part of the Enneagram in business. As a mom, you know, when I realized my first aha moment was looking at both my children and realizing that they aren't motivated the same way I am, and they, they shouldn't be, and they shouldn't be forced to be. And if you try to force your people, whether it's those you are parenting, leading, loving, whatever, if you try to put them into your little box, they might do what you tell them to do, but you will be sucking the life out of them. It won't be sustainable, and eventually resentment will kick in and the whole thing will blow up. When I learned what motivated Each of my children, which they're very different from each other as well. And I could speak life into that. Everything changed for them. Their confidence, their ability to step into their gifts, their willingness to ask for help because they didn't feel judged. Now imagine that in your business or your workplace or as you know, the team leader, when you can tap into what motivates each person individually. This is the secret sauce. This is the secret sauce to everything. This is how you bring out the best in everyone. Now you might be thinking, well, that's a lot of people. Well, yes, it is. But if you really work on not only understanding yourself, but then the eight other types, this doesn't sound as hard as it is. I mean, this isn't as hard as it sounds. Seriously. Nine languages, nine motives, nine fears. That is the core of the Enneagram. And it doesn't take that long. It isn't complicated. It is a little complex. But if you realize that understanding nine very simple languages and how to bring up the best in each of those nine, I'm telling you right now, the amount of progress you will have in your bottom line in team morale in your home goes way up. The other thing that really, really helps in doing these kind of team workshops and team group coaching with me is understanding that each participant will learn how they act in times of stress and growth. Right. If you haven't listened to my previous episodes, I break down each enneagram type in the anatomy of each enneagram type. And this is a big part that a lot of people don't understand or haven't really been introduced to you. You hear all the things about your core type and core type and core type and that's fine. But if you just learn about your core type, you're kind of missing the boat. So understanding where each type goes in times of stress and when they are in a moment of will allow you to a, as a team leader, not take it personal. When they go to that stress, you can just identify, ah, something's going on. And when you know the fear around that, you can really ask better questions to support them. Not only that, the biggest aha. The holy grail of the Enneagram is knowing the growth numbers of each of the Enneagram types that you lead and love. Because as you kind of dive into the anatomy of the enneagram type of the person that you lead or love, you will recognize that their growth number is probably where they self sabotage. Their growth number is probably where they say, that isn't comfortable for me. That's not my gift. And knowing how to encourage them and lead them into that growth number. Yes, when it is uncomfortable, it is not the most natural thing, the growth number for each Enneagram type. But it is where everything that we desire and deserve in our life, it's where that is happening. And so knowing that each growth number for each person looks different. For example, I'll tell you, my son is an Enneagram 2, okay? And his growth number is the Enneagram 4, which is the individualist. So the 2 is the helper. They genuinely believe that their worth is all about service. They're very significant driven. Their core essence is being of service to other people. Now that's great. When they're coming from a really healthy place. We all have these unhealthy parts of us too, that where you can kind of take your gift and it turns into the kryptonite and wrecking ball in your life. And that too when it becomes an over giver. This doesn't really have them lean into their best, right? So the Enneagram 2, their growth number is the Enneagram 4, which is the individualist, which is quite honestly the opposite of what you would think a helper is. Individualist is like one person. And so with my son or any Enneagram Twos that I love or lead, when I see them doing things for themselves by themselves, that is like a hell yes. That is a hell yes. That is a good thing for them because quite often they feel like it's selfish to do things for themselves. But the truth of the matter is, they're able to help more effectively and from the right place when they are doing the things that make them feel authentic to themselves, for themselves. But knowing that that's going to be a challenge for them at first, I can gently nudge them in a way and speak language that allows them to do it, even if they're kind of scared or it's not as natural for them. On the other hand, I'm raising an enneagram 7 as well, right? She's all about the people, all about excitement and shiny objects and what's next. And the rose colored glasses, which is her gift, right? The enneagram7 is that enthusiastic visionary where anything's possible. Right? And just like I said with the two, when the seven is coming from a healthy place, it's where some of the coolest crap is created. Anything's possible right now, when a 7 is feeling overwhelmed or they don't want to feel some of the hard things, that same Thing can leave them to looking unfocused, not doing one thing to completion. They can be all over the place. And so the growth number for the seven is the Enneagram five. So this is one of those cases where, you know, this enthusiastic visionary that's usually the center of intention. And in the middle of the excitement when I see an enneagram 7, take solitude and, you know, go do something by themselves where they can, you know, plant these seeds that are floating around in their head, right? And give it an environment and a container where those seeds can take root. That is when I know an enneagram7 is about to create something pretty damn special. Now, knowing this as a team leader, a CEO, a management position, anything, a parent, understanding this information will allow you to encourage certain behaviors and certain things that maybe they feel selfish doing or it feels uncomfortable for them. And when you know it's for growth in a loving, compassionate, empathetic, service driven way, you will help them build confidence within. And when they, when they feel confident and that they're heard and seen, they will go to the ends of the earth to produce for the team. They will. It's a beautiful, beautiful, beautiful thing. But you have to know yourself first. It's pretty powerful. It's pretty powerful. And you would think, you know, being able to lead every different type of person today, I never thought that that would be possible. And for the longest time, even though I wasn't really aware of how judgmental I might have been, I was very good at communicating with people that were more like me for sure. But I realized in understanding first myself and then all the other people that I was selling myself short too. Because the people that I learned the most from, quite honestly, are the ones that are least like me. And learning from those least like me allows me to lean into my own personal growth. Because the people that are least like you are probably the ones that fall into your growth number. And when we kind of only operate with that tunnel vision and only people that present like us, you're missing the boat. You're missing the boat for yourself. You might miss a miracle relationship that could help you move the needle in your team or organization. You know, one of the statistics that I usually share with people on the power of this as a team building tool, because it really, really is, is in my network marketing organization that I have built over the last decade. You know, I started that network marketing business about six months after I was introduced and started studying the Enneagram. And I never talked about it for the first four or Five years that I had been studying it. I've only been talking about it for the last four or five. But I was using it as a tool to lead effectively in my network marketing organization. I knew that especially people like me typically don't work well in groups of people. And in order to have an organization that built strong and deep and the kind of residual income that I was looking for, not just for myself, but to model for other people to show them that it was possible, it would really take me leading all types of people. Now, fast forward almost a decade. That team is, gosh, 120,000 people. There are seven millionaires in that organization today. Out of those seven, six different enneagram types are represented and. And not one is an enneagram eight, which is what I am pretty powerful. And like I said, I'm not taking any credit for anything that anybody has done, anything anybody else has done. They had to work really, really hard. But in order to really speak life into each of those people and at least set them in the right direction, because I went first, I had to be able to speak a language in a way that they caught the vision and then could take it and run with it. And that's exactly what can happen when you know how to effectively love and lead every single person that comes your way. And like I said, I learned a lot from all those people that were very different than me. I learned different leadership styles, I learned different languages. I learned in real life in front of me what each fear and what each motive looked like. And then I've been able to pay that forward and help cast that vision to hundreds of thousands of people over the last decade. It's powerful, powerful thing. And when you get skilled at this, it doesn't just only affect your business and organization. It seriously will affect every relationship that comes your way. And it will allow you to attract in the very, very people that you want to go the distance with in this life and in this world. Because Lord knows we need good people in our circle. And, you know, when life gets hard and our time on Earth is called, it's who we have around us that matters. If this is something that you really want to dive into, I highly recommend it. It is probably the best investment you will make into your team and organization. I strongly, strongly recommend it. Even at the very minimum, you have me come in and do a workshop, I can do it in person or via Zoom. Totally not a problem. It is worth every single penny as a leader to understand the people that you are leading. There is not a better investment you can make. I promise you. If you want more information on this, you can just hit me up on Instagram tracyomalley or send an email to inforacyomalley.com I do custom packaging for you. Like I said, I've got the three different options. Whether it's just a workshop, me typing the people you know, the pre brief, the debrief with the team leader, more of a consulting role, or the deep dive with the entire team. Any of those packages, I promise you will make all the difference in the world. And when I.
Am guiding you through that process, I want you to know that I will watch you shine your light even brighter too. And when you step into the ultimate leader that you are in your life, every life you touch will be able to shine brighter too. I love doing this work with you. I am so excited when I can see an organization and a team and a family come together and get excited again about things when maybe it felt stagnant or you didn't feel like you were being heard. This can change everything and it can mean a lot more money, it can mean a lot more purpose, it can mean a lot more growth as a human being, emotionally, physically, spiritually and financially. It's pretty powerful. And when you step into the ultimate leader that you are in your life, everyone else will follow. I can't wait to hear what you are doing in the world and with your businesses.
