How i work 4 hours a day (and make $580,000/month)

William Brown shares how he works four hours daily while earning $580,000 a month through deep work, the TSCV framework (Traffic, Sales, Process, Conversion, Value), and delegating tasks he dislikes. He scaled an eLearning company to $16.4M, sold it to private equity, and now runs a consulting business with high margins using a structured hiring system.

Hey guys, it's Will. And if you thought of someone making $580,000 a month, how long would you guess that they're working? Most would probably guess 12 hours, 14 hours a day. And right now I'm doing pretty much the complete opposite. I'm currently on pace to do about 4 million this year in net income. And I only work about four hours a day average, which is pretty cool. But it wasn't always this way. Back When I was 28, I founded an eLearning company that I scaled from 0 to 16.4 million over about five years with a team of 19. I was working, God, 15, 16 hours a day and being run into the ground, to say the least. It was, it was a bit of a nightmare. I'd really built a Frankenstein that controlled me instead of me controlling it. And I thought I'd figured out how to be an entrepreneur, but I got it pretty wrong. I had no control. I had no freedom. And fast forward to today and I only work about four hours a day, a few days a week. I get to travel the world for around six months out of the year. I've got total control over my time. I do what I want, where I want, when I want, with who I want. And I've really created the life of my dreams. And I want to show you in this video how you can do the same. I'm going to show you a step by step approach to make more and work a lot, lot less. Okay. What I've discovered is that it all comes down to three simple pillars of leverage. So just imagine for me, total freedom. What do you picture? What does it look like if you had total freedom? Well, what's the first thing that you change about your life, about your business? That kind of thing. The three pillars of leverage that I want to share with you in this video are as follows. Number one is deep work. Number two is the TSCV framework. And number three is the team arc setup. And we're going to cover each of these in 60 seconds. But first, why should you even listen to me in the first place? Right? Well, I grew, like I mentioned earlier, an elearning company from 0 to 16.4 million. I then sold that company to a private equity firm in America just last year. Then I started this YouTube channel that you're currently watching. And I've grown it to just touching on 80,000 subscribers and about two and a half million views in just above a year. And then I founded a new consulting company that currently makes me about 600,000amonth, cash collected, all whilst working about four hours a day, which is.
Pretty insane because it hasn't always been this way. And if there's one thing that I've learned, it's not about working 14 hours a day on soul sucking work that will quite frankly kill your spirit. It's about working four hours a day in your zone of genius and moving mountains, right? It's about making great money whilst not sacrificing your health, not sacrificing your well being. So what do you need to focus on to generate 600,000 per month whilst only working four hours a day? Well, let's get into it. The first pillar is deep work. Now, my belief is that one hour of deep work is a hell of a lot better, a hell of a lot more impactful than 8 hours of shallow work. My typical deep work session looks like this. So I do an exercise called Plan Tomorrow Today where each night I write down exactly what I have to do the following day. I then wake up in deep work from 9am to 1pm so no distractions, no talking, no phone. Put that shit in another room, right? It's me alone in my little world, drinking my cappuccino, creating magic. Essentially. I listen to binormal beats designed to basically guide my brain into a peak mental state. And the key is to get deep work done the second that you wake up. Neuroscience research has shown that your ability to achieve deep work is the highest the first thing in the morning. So that's why I pretty much get out of bed, have a shower, order a coffee, wait for the coffee to arrive quickly, run through WhatsApp, straight in the office and straight into the first deep work block. Essentially for that first four hours of the day, just pure focus. Because your brain is ready, your brain is primed and your motivation is the highest the first thing in the morning. So you've got to use this to your advantage. Deep work is time. You have to work essentially in your zone of genius, right? So let me ask you that question. What is your zone of genius? For me, I use my mornings to focus on essentially those three key things that I really base my life and specifically base my business around, which is again, it's content is the first pillar, the TSCV framework is the second pillar, and my team ARC setup is the third pillar. So content is the foundation and content really feeds into the TSCV framework, which by the way, if you're wondering what the hell is that, it stands for traffic, sales, process, conversion and value. And when you get those four things Right. You cannot help but to make money. And if any one or more of those things is out of alignment, then you're basically going to really struggle. Okay? Now, my TSCV framework is the most critical framework that you need to build your online business the right way and just make sure that the right things are done properly and in the right order. And it's basically the layers to a successful business. So the content generates you the traffic.
And then you send the traffic into your sales process, right? Also called a funnel. You then convert that into a sale or sales call, and you then, of course, provide value to the client, to the customer, to the buyer in return for money, basically leading to generating a. Well, a pretty crazy income online, like I. Like I do myself.
But what about when you want to push the pedal to the metal, right, and you want to scale? Well, that's where the team arc setup comes in, right? This is where you. Basically, the best way to describe it is to hire where it hurts, okay? So anything that you don't enjoy, anything that you don't like, anything that you think maybe somebody else could do it bigger, better, faster, anything like that, if you ever get that feeling, then this is what you need to do, okay? You need to hire a skilled person to come in, take over the task or whatever it is and do it for you. And the thing is, there are people out there who love the things that you hate, basically, and for a fairly small amount of money, depending on the task, they're going to do it for you, freeing up your time to focus on your zone of genius. And this allows me to gain leverage and remove myself from operations. Okay, so as a founder, you were really as strong as your team arc setup is. And as James Clear famously wrote, you don't rise to the level of your goals, you fall to the level of your systems. So you need to create a system, right? Which for me is my TSCV framework and my team arc setup. And what this does, it creates a really a perfect conveyor belt that feeds me customers and income on demand, routinely, predictably and reliably, month in and month out, adding about 600,000amonth to my bank balance, like clockwork, again in just four hours of work per day. So this system, it all starts with traffic, right? Which basically means getting attention through either content or paid ads. You then send the traffic into a sales process, which is usually either a sales page or an explainer video. And then people go through this, and they either buy or they book a call to learn more. And from there, they give you money in return for value. So again, traffic, sales, process, conversion, and value. And when this system is built properly, it gives you the time freedom to spend time doing things that you just love to do in life whilst the money just rolls in. And by the way, guys, if you comment TSCV below this video send you a free training all about how to implement each part of the system for yourself. And by the way, this is a training from my paid program, but I'll give it to you as a thank you for tuning in and for leaving me a comment. So comment that below TSCV and I'll get that to you. Just give me a few days and I'll get that to you for free. Okay? And when the TSCV framework is in place, well, then I just delegate the tasks that I basically just don't want to work on using my team arc setup. So my goal each morning during deep work is to basically get 1% better, which I know will help me become 37 times better in a year. It's all about compound growth, right? It's a game of tiny wins stacked up daily to produce exponential results. So now that you have four hours of deep work scheduled in your calendar, let's move on to the next pillar, right? Which is, again, it's team arc setup. If you're not familiar with this, it's basically a way to gain leverage, free up your time, and drive your online income forwards. Because as founders, as online business owners, we basically, we want every action to multiply, right? We want there to be compounding effects on everything that we do. So how do you build your own team arc setup? Well, here's how. Start with grabbing a pen, grab a piece of paper, open the notes, app, whatever you like, and write down the following. Okay, so write down all of the tasks that you need to do to build or grow your online business. Right now, they don't need to be an owner. Just write them all down when you've done that. Next, I want you to arrange the tasks from most important to least important. So what's the number one thing that you need to do next to level up your business and your income? Right, so make the list and then put the list in order of importance. Then take the top three items and put them into your deep focus session for tomorrow. Again, I call it planning tomorrow today. And it's a really powerful way just to make sure that you get what needs to be done. Done, basically. And tomorrow in your deep work block, complete task one first, then task two, then task three, and by the way, don't worry if you can't get more than one task or two tasks done. Just focus on one at a time, one at once, and you can push forward an uncompleted task to the next day. Right now, I invented the TSCV framework and the team arc setup to make sure that I stay on top of the key pillars of my business again, traffic, sales, process, conversion, and value. And also that I delegate tasks that I don't want to do. Which brings me on to the next point.
Team arc setup. So when going through your tasks list and preparing your top three items for tomorrow's deep work session, you're going to find things that you either struggle with or basically you don't want to do it all, which is okay, right? And you're going to hire for those tasks that you don't want to do and outsource them. That's going to create leverage. And leverage creates what's called a flywheel, where you can get two, three, even four things all done at once, because you're working on one and your team is working on the other. 1, 2, 3, 4, 5 things, the background. And it's going to start to spin the flywheel, and things are really going to start to compound on themselves as well. Now, to create your T mark, take all of the tasks off your list that you either struggle with or again, you just don't want to do them. You're not very good at them, you don't enjoy them. Get them off the bloody list. All right? Then go to Upwork or indeed, or a job forum or something like that. Right, right. And post a job role for those tasks. Find someone who loves doing what you hate to do, Basically hire them, and then, voila, you're building your own team or setup, which will help you build and grow your online income way, way faster in way, way less time with more leverage. And it's going to start to spin the flywheel and it's going to start to compound on itself. Okay? Now, my business and my income absolutely skyrocketed when I created the TSCV framework and especially my team arc set up, because finally I could focus, I could stop doing the things that I hated, and I can just get them done by someone who is better than me. It sounds simple, doesn't it? It sounds like.
It sounds so simple, but it's such a great way to gain leverage is just to, you know, sometimes you've got to do everything yourself if you're limited on capital, let's say. But honestly, it's not that difficult and it's not that expensive sometimes to hire someone who's at least better than you and faster than you to do this for you. And doing this also allows me to focus on my favorite thing, which is content and my personal brand. I love just having a coffee and making these videos, sharing my story, sharing all the things that I've learned over the last almost 10 years now almost 30 actually above 35 million made now. This is by far my favorite thing to do is just sit here nattering to you guys. And the good thing is the more people that hear my story, the more people that want to work with me as well. So it's a double benefit. I love it. It grows my brand, it allows me to help people, it allows me to get clients. It's just the best thing ever. And here's just the last 18 months. Okay, so my company went from zero when I started this new consulting company after exiting my last business to private equity from 0 to now 600,000amonth cash with as of last month an 83.1% profit margin, giving me a net after tax income of multiple six figures a month in just four hours of work per day. This is the power of the TSCV framework, the TMARC setup, content leverage, creating the flywheel that I'm explaining to you here. This is how powerful it is really life changing. And my business's growth has helped propel massive word of mouth. Happy customers tell more customers about you. And really people don't buy what you sell. They buy you, who you are, your values, and also what other people want to buy. And by the way, if you haven't seen the William Brown Testimonials YouTube channel Yet, go and check that out here on YouTube by Whenever you have a second. And the more testimonials that we share across the websites, social media, the newsletter, it compounds and the more people want to work with me. And this creates a referral flood. And a referral flood is basically an endless flow of customers that you generate for your business without spending a dime on paid ads. Now, we do spend a little bit on paid ads. We spend, I mean it's a tiny amount of the P and L. It's 9, 10, 11, 12K per month. But it's like a tiny, tiny percentage of the P and L. So get a pen, get a piece of paper and I want you to write down how your personal brand fuels your business, right? How can you leverage your audience to drive endless leads, endless sales, endless clients, and endless, well, not Endless, but maybe endless income as well. The starting point is the T in my TS CV framework. And if you don't remember from earlier, the T stands for traffic. But coming back to my Team Arc setup, you have to automate, eliminate and delegate, okay?
As you grow your business, you need to focus on this because as Tim Ferriss puts it in the four hour work week, if you've never read that, that's a great book. Never automate something that can be eliminated and never delegate something that can be automated or streamlined.
Now why does he say that in the book? Well.
My understanding is it's because otherwise you waste someone else's time instead of your own time, which now wastes your hard earned cash, which is not what we want. The whole point here is to find something that you either don't want to do or you hate to do, or you're not very good at and give it to someone who is very good at it, who ideally they love it. Like, I love making these videos because then they're going to do it really, really well and just use a little bit of capital to get that done. Now, I invented the team arc setup system to give me time, to give me leverage and financial freedom. It basically makes it easy for me to automate, eliminate and delegate and you can use it to honestly 10x your cash flows and work way less. Again, all that you have to do.
Basically this. Step one, create your tasks list. Step two, take the top three tasks that you love and that you know will help you grow your online business and get it to the next level and then put those on your plan tomorrow today document. Right. Step number three, look through the remaining tasks and just ask yourself which ones you either are not very good at or you just don't enjoy, or you just get that feeling like I just really don't want to do this and you kind of hate them. Right? And then step four, well, go and hire someone who loves the task to do it for you. Okay? And then finally, when that's done, there are seven tools that I recommend that you use to save a good.
10 hours, 20 hours, 30 hours a week, if not more. So here they are to help you. Number one is Active Campaign, which is great for automating emails. I don't know why I'm laughing, by the way. I'm just in a very good mood today. Number two is Miro. And you can use a Miro board to plan out your content calendar. That's like the main thing that we use it for, just so that we know what is going out on the certain social media networks just to stay organized. Right? The third thing is chatgpt, which honestly I actually really hated for a very long time. But it is great for helping with content creation ideas is why I use it for the most. Just to fire things back and forth and brainstorm. Number four is my plan tomorrow, today process so that you know what to focus on in your deep work session the next day. And it just keeps you organized and keeps you focused. Number five is Slack, which is basically a software to help you chat with your team members and stay organized. Six is Amalur Co, where you can host your online course content. You can put your client agreement in there. It also gives you a calendar. Amalor is it's like an all in one and it's way cheaper than the alternatives as well. And finally seven is Hiros, which you can use to track all of your links to see where your customers are coming from and which specific links that they've clicked before buying so that you can basically understand the customer journey. Basically you can see them clicking this YouTube video and then booking a call and then clicking your Instagram link in bio and then seeing a retargeting ad and then buy in so you can like visually see the dates, the times, the clicks. It's just the best, it's one of the best softwares out there, okay? And I swear by it. Now as you're growing your business, there are tasks that slip through the cracks, right? A random email request, someone trying to book a meeting with you, travel plans, you need help booking or helping interviewing a potential hire, that kind of thing. Being a founder is hard and you need reinforcements. Essentially you need like a, what I call a Full Stack partner. Okay, so what is a Full Stack partner? Right? Well, an FSP as I call them. And you can call them whatever you like, right? But the word Full Stack is really important here and I'll explain why in a second. It's someone who basically pulls the strings to ensure daily operations run without you. And what Full Stack means, it's basically someone who's just. They're very good at everything, right? And Matt Mockery, He's a prolific CEO, coach to the CEOs of companies like Coinbase, OpenAI, Canva, Sequoia Capital, leading tech CEOs they trust Matt to basically bring them clarity, focus, high performance. And what is Matt's number one requirement of all CEOs that he works with? Well, from what I know of Matt, from what I've read of Matt, he makes them have an fsp a Full Stack Partner. And this might sound weird at first, right? But trust me, just hear me out on this full stack. Again, it means someone who's basically at least good at all tasks and who has a good understanding of all tasks. So copywriting, organization systems, communication, content, they're just good at everything, right? They're not a specialist, so they're not a world class copywriter and only that. They're not a world class media buyer and only that, or a world class content creator and only that. Instead, they're a generalist. They're at least good at each thing. So if you've ever heard of Sam Ovens, the founder of School, he had an FSP called Jesse Clark and he actually said at one stage Jesse was the number one best hire that he ever made in that company. Ever. When you run a company, there are way too many actions going on that you just can't keep up with by yourself. And if you try and do all the work on admin tasks, all that stuff, your mind is not free to work on the creative tasks. And if you don't have time to be creative, well, you can't really move the needle forward in your business. And by the way, if you need any help with anything that we've talked about today, just head to the Work With Me link in the description below. Watch the quick explainer video about who I can and can't help. And feel free to apply to Work with me. I'd be more than happy to consult with you one to one to help you to build or grow your own online business. And by the way, I'm the only person in this space who offers anytime one to one Zoom calls with me. I even give you my personal WhatsApp for anytime chat as well. So if you need that, the link is there anyway. You need to focus on tasks that only you can do. Most founders, they make this costly mistake of trying to do everything themselves. And this is why 90% of businesses fail. It's also why so many founders are burned out. They're depressed, they're anxious, they're running a business that's running them into the ground. And there is a better way. The highest leverage that a founder can really gain is is to hire a Full Stack partner, an fsp. It is so important. My first hire was an FSP called Jamie, who's on my team to this day. A Full Stack Partner is literally the first hire that I make when I start a new business. They protect my time, they manage internal and external communications, they organize my Calendar and they're always my first line of defense to any task that could interrupt my time, which is my most valuable asset. So what should you look for in an fsp? Well look for someone that is super organized, they should be an expert communicator and they must have solid business knowledge and at least two years of related experience. They've got to be full stack and at least good at communication, organization systems, content people, that kind of thing. Now you can test different candidates ability to perform these tasks that you want to delegate and if they pass the challenge, well bring them on board, train them. Training them is really the key to getting massive leverage out of this hire. The main thing that you need to ensure is that you're giving them full information into everything and I do mean everything by the way that you spend your time on hiring, scheduling, email, slack, your calendar, meetings, everything. The more that they become your second brain, the more that they're going to be able to perform the tasks without your help. Whatever you have access to, you need to give them access to it as well. Basically you also need to give them 100% context on what you work on. Now I know that that's a little bit scary, but just have a daily 15 minute stand up with them, where you train them and just let go of more and more tasks and get back your time. My experience over the last 10 years has shown me that this one hire can bring 10 times the peace of mind, it increases happiness and for me it's just been a game changer to my success. So take the leap of faith and start recruiting for your FSP today. Launch your growth trajectory into orbit. And remember your most valuable asset is your time. And when you control your time, that's when you achieve true freedom. Gone are the days of working 12 hours a day on soul sucking work. Embrace time, freedom, location freedom and embrace financial freedom. Okay, put your business on autopilot and remove yourself from operations. Hit 5 million per year revenue. Travel the world and make memories with your friends and family. And I really hope that this video helps you to get there.
